Some of our bags come packed with the shoulder strap separate inside the main compartment. If so, we recommend starting in backpack mode. Here are 2 pictures showing the backpack mode. Start off by folding the shoulder strap in half to form the V-shape, then attach the center buckle, and then the sides. Keep in mind you can adjust the center strap as well as use the roll-up velcro tabs to keep excess strap material to a minimum. There's also a removable waiststrap as well as snugfit adjusters inside the laptop compartment to keep smaller laptops from sliding side to side.
